Change Management & Organisation Support for a TOS Implementation
Challenge
HHLA decided to replace their in-house developed terminal operating systems (TOS) with one standard solution, Navis N4, to harmonize the operations at their three facilities in Hamburg. Standardization involved changes in the terminals’ processes and the organizational structure. HHLA assigned HPC to support the change management project team in elaborating standard operating procedures (SOP) and evaluating “to-be” workplaces.
Tasks Performed
- Governance and coaching of the client’s staff to define and document target SOPs
- Designed an SOP template and developed a standard text writing approach and quality assurance of all SOPs of the client
- Elaborated terminal-specific SOPs for operations control covering the areas of vessel, truck, rail processing, equipment control, as well as yard and empty depot planning and control
- Prepared and facilitated SOP-based system tests with key users
- Prepared and facilitated sessions to evaluate “to-be” workplaces for different staff roles
Benefit
Through the centralized governance and coaching of the team of terminal employees in developing the SOPs, the Client received solid and sustainable documentation of the processes that are being maintained and used by the terminals until today.
